Business consulting that finds the money you're leaving behind

Most firms between £2m and £20m in revenue share the same handful of problems: margins eroding quarter by quarter, a middle-management layer that's stretched too thin, and growth plans that keep stalling at the same point. We diagnose the specific drag on your business, then fix it with you.

Four weeks from confusion to a costed plan

We don't run open-ended discovery phases. Every engagement starts with a fixed-scope diagnostic that takes 15 to 20 working days. At the end you get a written report with numbered recommendations, each one priced and sequenced. You decide which ones to act on.

Week 1: Data pull

We request your last three years of management accounts, your org chart, and your top five customer contracts. No interviews yet. We want to see the numbers before anyone tells us a story.

Week 2: Structured interviews

Ninety-minute sessions with your leadership team and a sample of front-line staff. We use a structured scoring framework, not open conversation, so we can compare answers across the organisation.

Week 3: Analysis and modelling

We map revenue leakage, cost concentration, and capacity bottlenecks. Each finding gets a confidence score and a rough remediation cost so you can prioritise by expected return.

Week 4: Delivery and decision

A 40-page report lands on your desk. We present it in person, walk through the numbers, and answer questions. There is no obligation to retain us for implementation. Some clients take the report and run with it themselves.

Specific problems, not vague promises

Revenue recovery

Pricing drift, unbilled scope creep, and contract terms that haven't been reviewed in years. We audit your revenue line item by item and typically find 4% to 9% of annual turnover that can be recovered within two quarters.

Cost structure redesign

When gross margin falls below 35%, the problem is rarely one big expense. It is dozens of small ones compounding. We rebuild your cost base from zero, benchmark each category against sector norms, and renegotiate supplier terms where the gap is widest.

Leadership team build-out

Founder-led firms hit a ceiling when the founder is the only person who can make a decision. We design the management layer: roles, authorities, reporting cadence, and compensation structures. Then we help you recruit into those roles or promote from within.

Operational process mapping

We document every step in your core delivery process, time each one, and identify where work sits idle between handoffs. The output is a redesigned workflow with fewer steps, shorter cycle times, and clear ownership at each stage.

Growth-readiness assessment

Before you invest in a new market, product line, or acquisition, we stress-test your operations against the increased load. We model three scenarios (conservative, base, aggressive) and tell you which parts of the business will break first under each one.

Welsh packaging firm, £8m turnover

Gross margin had dropped from 42% to 31% over two years. We traced the decline to three supplier contracts that auto-renewed at escalating rates and a shift pattern that left one production line idle 14 hours a week. Margin returned to 39% within seven months.

Bristol-based recruitment agency, £5m turnover

The founder was personally involved in every placement above £60k salary. We built a three-tier approval structure, hired two senior consultants, and reduced the founder's weekly hours from 68 to 44. Revenue grew 17% in the following year because the team could handle more mandates in parallel.

Things people ask before they sign

The fixed fee is £7,500 plus VAT for firms under £10m turnover, and £12,000 plus VAT for firms between £10m and £25m. That covers data analysis, interviews, the written report, and the presentation meeting. Travel expenses within Wales are included; elsewhere in the UK we add train fare at cost.
Rarely. Our methods assume at least two full years of trading history and a team of 15 or more people. Pre-revenue businesses need a different kind of advice, and we would rather point you to someone better suited than take the fee.
Scale and directness. A large firm will send a partner to the pitch and then staff the work with recent graduates. Here, the person who presents the findings is the same person who read your accounts and sat in the interviews. You also get a fixed price, not a ticking clock.
Yes, but we quote it separately after you have seen the diagnostic. Implementation retainers are typically three to six months and priced on a day-rate basis. About 60% of our diagnostic clients go on to an implementation phase; the rest handle it internally or with their existing advisors.
Manufacturing, professional services, and distribution account for about 80% of our completed engagements. We have also worked with food production, construction sub-contractors, and a handful of SaaS companies. If your sector is outside that range, we will tell you on the first call.

The first conversation is 30 minutes, free, and has no strings. We will ask about your revenue, team size, and the problem that prompted you to look for outside help. If we think we can make a measurable difference, we will outline the diagnostic scope on the call.
